How to Run a Packaging Audit to Cut Costs

The biggest savings come from looking at total packaging cost, not price per item. This guide gives a six-step audit: pull a year of purchases, freight, and damage data, rank items by spend, and measure top products for wasted space. It then shows how to combine overlapping items, time each packing station, and test one change at a time. A checklist covers boxes, void fill, stretch film, labor, and damage, and S&S offers a free packaging review.

Look at total packaging cost, not price per item. Material, freight, labor, and damage together show where the real savings are.

Steps

  1. Pull 12 months of packaging purchases by item, plus freight bills and damage claims.
  2. Rank items by annual spend. The top 10–20 items usually make up most of the cost, so start there.
  3. Measure your top-shipping products and their boxes. Note empty space, extra void fill, and boxes that ship at dimensional weight.
  4. Look for overlap. Many plants stock several box sizes or bags that could be combined into fewer items bought in larger volumes.
  5. Time each packing station and note where people wait, rework, or hand-apply film, tape, or strap.
  6. Rank the fixes by savings and effort, change one thing at a time, and track damage and cost for 60–90 days after each change.

Area

What to check

Common fix

Boxes

Empty space and dimensional weight charges

Right-size or go custom

Item count

Similar boxes, bags, or tapes doing the same job

Combine items and buy in volume

Void fill and cushioning

Overpacking or damage claims

Change the material or switch to an on-demand system

Stretch film

Film per pallet and loose loads

Film audit, lower gauge, use pre-stretch

Labor Minutes per unit at each station

Equipment or a better station layout

Damage

Claims, returns, and reships

Better protection on the worst items

Common Mistakes

  • Cutting material to save money, which raises damage costs more than it saves.
  • Changing several things at once, which makes it hard to see what worked.
  • Leaving freight and labor out of the numbers. They are often bigger than the material cost.
